A real-world-inspired tool for inclusive retros in global remote settings

🔍 Background

While facilitating my first team retrospective for a 16-member globally distributed team across Europe and Asia, I noticed a shared hesitation: some members weren’t comfortable speaking up during live online sessions, and cultural differences made open discussion challenging.

🎯 Reframing the Problem

This wasn’t just a scheduling issue—it was a UX issue in live team reflection.

Traditional retro formats rely on talk-heavy discussion, which can exclude quieter voices or those less comfortable in group settings.

🧩 Information Structure / UX Design Approach

Created a gentle, visually structured canvas with four open-ended prompts to support low-pressure participation during live retros:

  1. Wins – What went well (even small things)
  2. Pains – What was frustrating, unclear, or stressful
  3. Wishes – What we hope could be better next time
  4. Nexts – Concrete ideas or actions to try

The format encourages low-pressure reflection with clear prompts and optional emoji/voting—making live discussions more inclusive and easier to navigate.
